Hey it’s Idris from Retentiononly.

Your email campaigns are bleeding money.

Every single month.

And the worst part?

It's not the design. It's not the copy. It's not the offer.

It's a handful of mistakes that almost every brand makes.

We've audited Klaviyo accounts for 7, 8 and 9-figure brands. Brands with agencies. Brands with full in-house teams.

All of them were losing tens of thousands a month.

We know because we fixed it.

In the last 30 days alone:

  • One client: €674,000

  • One client: £122,000

  • One client: $186,000

All from email campaigns.

Here are the 5 mistakes we see every time and exactly what to do instead.

Mistake #1: You're not sending enough

One email this week.

Zero the next.

Three the week after.

No rhythm. No consistency. No results.

Here's the reality.

Your customers have a limited budget every month. They will spend it somewhere. The only question is whether they spend it with you or with a competitor who stayed top of mind.

What to do?

Send 2–3 campaigns per week. Every week.

Mistake #2: Your campaigns have no system

Random emails get random results.

Every email that goes out should have a purpose. A warm-up. A build. A push.

The best brands plan a month ahead. Big moments go in the calendar first, launches, promotions, sales. Then every other email is built around those moments.

Nothing goes out without a reason.

What to do?

Create a content plan for the next month.

Mistake #3: You're breaking the acquisition narrative

Think about the ad that's driving your traffic right now.

It's speaking to a specific problem. A specific desired outcome.

Now look at your emails.

Are they saying the same thing?

Most aren't.

And that disconnect is silently killing your conversions. The customer followed a story in your ad, then your emails started telling a completely different one.

Fix it like this.

Find your winning ad angle. Mirror it in every email. Same problem. Same outcome. Same language.

What to do?

Winning ad → landing page → email.

One continuous conversation.

Mistake #4: You're optimising for opens, not clicks

Opens don't pay the bills. Clicks do.

Nobody buys inside an email. They buy on your website. So your email has one job: get the click.

What to do?

CTA above the fold. Social proof right next to it. And swap out "Shop Now" or "Learn More" for something that actually sells the action.

Here is a great example

"Get 30% off." "Fix your [problem]." "Claim your discount."

Small change. Big difference.

Mistake #5: Your segmentation is off

Too narrow and you're leaving revenue behind.

Too broad and you're landing in spam.

The sweet spot is a 40–50% open rate. That's the signal that you're reaching exactly the right people and your deliverability stays clean.

Get this wrong and nothing else matters.

What to do?

Keep your email open rate at somewhere between 40-50% on average.

Here's what happens when you fix all of this

Email stops being background noise.

It becomes your most reliable revenue channel.

If you're making $50K/month from email right now a 20% lift adds $10,000 per month.

$120,000 a year.

From your existing list. Without spending another dollar on ads.

And 20% is conservative.
